    Why Success Principles

    As leaders, we are regularly tasked with making complex decisions.

    Have you ever been torn between two equally promising options, unable to logically justify choosing one over the other?

    Or perhaps you decided on the more promising option, only to find that the alternative would have been the better for the business.

    It’s one thing to shift gears occasionally—adaptability is a strength. But when this pattern of starting and stopping becomes the norm, it speaks to something deeper: a directionless problem.

    What are Success Principles?

    Regardless of the business’s size, its complexity, or the formality or lack of formality of its strategic management structure, all businesses operate with an aspirational goal. Some may call it a Vision or Mission Statement, others might refer to it as the Purpose, and for some, it’s simply the founder’s dream.

    Regardless of how you describe it – it is the Aspiration of the Business. We collectively refer to all versions of the Business’s Aspiration as its Corporate Strategy.

    Most businesses employ some process to analyze their Aspirations and translate them into more achievable goals, which are then cascaded into the annual business and staff goals. Yet, despite these elaborate processes, significant gaps remain in the transformed details used in strategic planning and business operations.

    Why is this? It’s because no one can foresee every variable in a complex environment fraught with unknowns and unpredictability. It’s impossible to plan for every scenario.

    The Catch-22 Paradox—the more detail the strategic planning team attempts to create, the more they become entangled in contradictions, circular reasoning, and diluted focus. This can quickly turn into a frustrating nightmare.

    The Solution – Success Principles – these are not rigid definitions but rather descriptive guidelines of what success looks like for every strategic element. They empower teams to articulate each element clearly, providing the flexibility and adaptability needed to respond to any situation without losing sight of the success criteria and strategic oversight.

    A strategy that strategically tightens business planning and operations without stifling creativity and innovation. It offers guidelines with relevant and necessary context to ensure strategic and operational coherence while leaving sufficient room for experts to navigate unpredictability and surprises within those strategic boundaries.

    Consider Amazon, for example. Let us Assume that one of Amazon’s Growth Success Principles is to expand globally into UN-sanctioned countries. This simple statement allows Amazon to explore expanding to countries that the UN process has approved. It eliminates lengthy debates over resources, costs, market potential, ease of entry, and other factors, simplifying and clarifying what could otherwise be a complex issue.

    Now, compare this approach to the alternative. The mental and physical effort required to track every single requirement to ensure alignment is exhaustive and time-consuming. It’s no wonder that busy leaders can sometimes resort to subjective evaluations and choose what best appeals to them at the moment.

    In a previous role, I inherited a program consisting of five teams notorious for their discord and underperformance. The disharmony was an obvious impediment to progress, productivity and results. Within three months of implementing Success Principles (though I didn’t call them that at the time), this team was able to deliver results where they previously were stuck. Within the first year, they successfully completed two previously stalled projects and designed a solution the five teams and the company approved.

    Success Principles Position

    Success Principles, in this instance, are positioned directly below the business’s Corporate Strategy and above its Strategic Path. They elaborate on the business’s Core Goals while providing directives for the entire business that are relevant and practical for Strategic, Tactical and Operational excellence.

    I must clarify that while Success Principles do create value on their own, they are just one part of a holistic solution. Success principles are one of the many tools embedded in our Analyze Corporate Strategy eWorkshop, which collectively develops your Business-Specific Strategic Intelligence—intelligence explicitly tailored to your organization’s unique needs

    Many more established organizations have a strategy function stacked with experts whose core responsibility is to develop the business strategic plan and design an elaborate portfolio of programs and projects to achieve the business Strategic Objectives. Yet over 70% of these Strategy Projects fail.

    Why is this the case? The answer is straightforward: regardless of the many justifiable reasons offered, the core issue lies in the significant gaps in the business-specific strategic intelligence the business relies on to execute its strategic and operational duties. These gaps create vulnerabilities, allowing inappropriate or irrelevant criteria to influence decisions and actions, ultimately weakening their effectiveness.

    How Success Principles Work

    In Case 1, if the CEO had established a set of agreed-upon Success Principles, evaluating each option against these predefined guidelines would have greatly simplified his complex decisions. This approach could have curbed the tendency for rapid, suboptimal choices and eliminated the subsequent need for equally hasty corrective actions.

    In decision-making, every option should be evaluated against all the Success Principles. If an option aligns with or remains neutral to all the principles, it is strategically aligned. However, if it conflicts with even one principle, it will cause strategic misalignment in that area.

    There’s no need for a complex explanation of how Success Principles work—they’re quite straightforward. For example, consider a Success Principle for Product Growth and Expansion:

    ‘New products should be no more than one degree from an existing product and two degrees from the Core Product.’

    This Success Principle guides growth by maintaining a cohesive product ecosystem. It ensures that new products are easily integrated into the core offerings while minimizing the team’s learning curve.

    In a previous role, operators frequently struggled to service newly acquired products. These products required different skills, industry knowledge, market understanding, and awareness of competitive forces, compromising the team’s ability to meet their growth and integration goals.
    The M&A playbook was revised to include strategic principles, leading to a reassessment of our acquisition funnel. As a result, several previously attractive target companies were recategorized and removed because they no longer aligned with our strategic guidance. In this case, the savings were unquantifiable. Beyond the investment value, it was impossible to measure the cost savings from reduced ROI degradation, implementation and support efforts, and the prevention of brand dilution, among others.

    Benefits Success Principles

    You might have seen some immediate benefits from using Success Principles. But the real advantage is in preventing costly mistakes:

    • Choosing the wrong option can lead to poor investments.
    • Overlooking critical criteria can introduce unnecessary risks.
    • Ignoring key issues can harm customer relationships and damage your brand.
    • Skipping due diligence can leave gaps that partners and competitors might exploit.

    By avoiding these pitfalls, Success Principles help ensure more effective decision-making and stronger strategic outcomes

    These benefits collectively enhance overall efficiency and effectiveness in your organization.

    In my experience, when supervisors tried to understand why I succeeded where others didn’t, the answer wasn’t always obvious. This is often because success can come from actions that aren’t immediately visible or easily linked to results. My approach involved a gradual strategy that might not show instant results but effectively cleared obstacles over time, fostering productivity, clarity, and collaboration.
    I recall feedback from a President who said, “Nallanie, great job. We don’t typically offer project management as a service.” On another occasion, a VP of Customer Service, who wasn’t always my biggest supporter, remarked, “You’ve got thick skin” and also noted, “You’re very smart,” recognizing that despite significant challenges, the results were undeniable.

    Devil’s Advocate

    I’m a strong proponent of the devil’s advocate approach because it’s an invaluable tool for stress-testing ideas, validating assumptions, and building confidence in decisions.

    Devil’s Advocate 1: There are incredibly successful leaders and senior Program and Project Managers with more experience than you. What can you offer that they don’t already know?

    That’s a fair question. But here’s the thing—experience alone isn’t the issue. Data shows that over 70% of strategy projects fail, and it’s not due to a lack of experience. The challenge lies in dealing with the unknown unknowns—those unpredictable factors that neither the project designers nor the sponsors can foresee.

    In my Consulting, Strategy, and Project Management background, I’ve observed that when a business tackles something new and complex, unexpected challenges inevitably arise. These unknowns catch leaders off guard, and when they aren’t equipped with the right information, decisions become influenced by less objective factors—like personal biases, power dynamics, or even the allure of prestige. These are the very things leaders try to avoid, yet they creep in under pressure.

    We discussed before that expecting a project designer to foresee every possible scenario is unrealistic. However, by establishing and agreeing on clear Success Principles, it becomes much easier to define what’s necessary for success and to evaluate options against those standards. This method is not only more analytical but also more efficient and effective.

    In a previous role, I was tasked with resolving a critical business issue—one that had persisted despite millions spent on well-regarded solutions, each worsening the situation. It wasn’t until we developed and agreed upon Success Principles—though we didn’t call them that at the time—that the CEO understood why previous transformation efforts had failed. The turnaround was so successful that it also resolved several downstream issues automatically.
    Interestingly, all previous attempts had been made by individuals with far more executive experience than I had at the time.

    Devil’s Advocate 2: But have you considered that those leaders might have failed due to other factors—like skills, investment levels, management buy-in, economic shifts, or competition?

    Absolutely, I’ve considered that. I’ve succeeded because I’m willing to challenge my biases, solutions and thinking. I’m also relentlessly curious, questioning why a strategy that worked in one situation failed in another, even with the same implementation team. That difference matters.

    While those factors are indeed critical, a business is only caught off guard if it isn’t agile, flexible, and adaptable. The strength of Success Principles lies in their ability to enable a proactive and responsive approach, tightly aligning strategy with changing conditions and the dynamic nature of the environment.

    Value – Multiplier

    It’s crucial to understand that actions aligned with all Success Principles—or at least neutral to them—are strategically sound. However, any activity that conflicts with even one Success Principle creates discord within the organization.

    Consider the Domino and Multiplier Effect, where a single action triggers a chain reaction, impacting everything connected to it. The outcomes of these actions—whether positive or negative—are compounded with each subsequent effect, amplifying the overall impact.

    Quantifying the full impact is often impractical, if not impossible. Take, for instance, the decision not to acquire a business that doesn’t align with your strategic goals. You could try to quantify the direct costs of the acquisition, the integration expenses, the potential dilution of the product portfolio, the cultural clashes, brand erosion, customer losses, employee attrition, and the investments required to force a fit. But even if you manage to put a number on some of these factors, elements like brand damage, cultural impact, and the loss of key staff are nearly impossible to measure accurately because there are no clear parameters for quantification.

    In a prior engagement, despite using all available metrics and commentary, I couldn't convince the decision-makers that the in-year strategy would fail and exacerbate the situation. However, when I shifted to descriptive reasoning, the gaps became evident. This approach clearly connected the dots between our planned actions and strategic directives, revealed where the current plan was falling short, and highlighted the necessary steps to ensure the business elements were set up for success.
    Strategic change management is often seen as a stressful and complex challenge. Even a trusted advisor once empathized, calling it a ‘thankless job.’ But in reality, it’s far more straightforward than most think, thanks to Success Principles.
